Warehouse Optimization and ABC Analysis for Major Grocery Retailer
Situation: A major grocery retailer and distributor faced inefficiencies in warehouse slotting for putaway and selection, leading to higher labor costs and suboptimal product positioning across their facilities.
Task/Tactics: Implement an Activity Based Costing (ABC) exercise to group and position products optimally, incorporating SKU-level data from warehouse activities, inbound/outbound transportation, vendor costs, and store scanner prices to create a comprehensive cost/profitability matrix.
Actions: Developed a custom ABC modeler that integrated all relevant SKU data sources, enabling a full warehouse reset while analyzing end-to-end supply chain costs (excluding trade deals).
Results: Identified that only ~200 of ~25,000 SKUs were truly profitable, focusing on high-volume, high-margin items; this drove pricing adjustments, supply chain refinements, and vendor negotiations, resulting in the company's most profitable year (as a percentage of sales) in over 80 years.
Supply Chain Reimagination for Large Retailer
Situation: A large retailer with over 1,300 stores across North America tasked its supply team, under new executive leadership, to reimagine an ideal supply chain from scratch, including detailed designs and metrics, to identify and implement high-value improvements—traditionally a 6+ month effort requiring a team of 3-4, but with only 3 weeks allotted.
Task/Tactics: Leverage the new GORDON AI platform for rapid ideation, followed by traditional modeling tools for refinement, to design optimal warehouse placements, store assignments, SKU management, and product flows.
Actions: A single Supply Chain SME from Cabri Group and the lead AI engineer used GORDON AI to conceptualize the perfect supply chain in just 5 days; over the next two months, traditional tools were applied to detail logistics, storage, and shipping.
Results: Achieved ~$65MM in annual supply chain savings through optimized store/DC assignments, delivery schedules and routes, SKU/DC focus, and DC network right-sizing; entire project from inception to full implementation completed in under 6 months.
Temperature-Controlled Storage and Shipping Optimization for Major Food Manufacturer
Situation: A major food manufacturer required secure temperature-controlled storage and shipping in Mexico; the existing vendor's services were expensive, outdated (unrenegotiated for years), unreliable (causing frequent disruptions), with poor inventory visibility and limited system integration capabilities.
Task/Tactics: Assess vendor options, introduce new providers capable of system integration, cost savings, enhanced service execution, broader offerings, and strategic partnerships; develop a decision matrix to evaluate and select the best fit.
Actions: Identified multiple viable vendors and created a comprehensive decision matrix for easy comparison; facilitated negotiations, vendor selection, transition planning, and progress tracking for the switchover.
Results: Successfully transitioned to a new vendor, achieving cost savings, improved service reliability, better inventory visibility through system integration, and a more strategic partnership with expanded service options.

SharePoint Migration for Hospital Group
Situation: A hospital group required expert augmentation for their IT team to handle a large-scale migration from on-premise SharePoint to the cloud, lacking sufficient internal knowledge, capabilities, and bandwidth.
Task/Tactics: Identify and prioritize content for migration; formalize and systematize a retention policy to determine what to move, archive, or delete; develop a comprehensive migration strategy including training and communication.
Actions: Cabri Group deployed a SharePoint expert to lead the entire project, managing the migration execution, training internal teams, and overseeing communication.
Results: Successfully completed the migration with enhanced content management through prioritized transfers and a formalized retention policy, bolstering the hospital group's cloud infrastructure and IT efficiency.
Transportation Management System Upgrade for Large Manufacturer
Situation: A large manufacturing company operated an outdated 2009 deployment of a leading Transportation Management System (TMS), heavily customized with over 100 modifications to accommodate perceived unique needs, resulting in high support requirements and inefficiencies.
Task/Tactics: Analyze the end-to-end business to redesign a TMS upgrade without customizations, leveraging inherent system functionality for automation, integration streamlining, and addition of ancillary platforms to reduce costs and staffing.
Actions: Conducted a rapid business analysis and designed the no-customization deployment in under 2 months; managed the full upgrade process, including integrations, over 10 months from project kickoff to stable operation.
Results: Eliminated support needs from ~6 FTEs to zero via cloud model; achieved ~11% year-over-year transportation cost savings through optimized carrier rates and selection; reduced operations staff from 33 to 7 FTEs via automation.
Warehouse Management System Redesign for Large Retail Company
Situation: A large retail company operated multiple deployments of an outdated Warehouse Management System (WMS), constrained by over 130 customizations that blocked seamless upgrades; these were implemented for complex distribution center automation and due to limited WMS functionality knowledge.
Task/Tactics: Conduct a detailed business analysis to align all requirements with standard functionality in the latest WMS version, minimizing customizations to enable future upgrades and cloud migration.
Actions: Analyzed operations end-to-end, matched needs to core WMS features, eliminated all but one customization (designed for upgrade compatibility), and transitioned the system to the cloud.
Results: Reduced WMS support team significantly (support bundled in cloud license); enabled rapid deployment across the entire supply chain, allowing the company to redirect focus to other strategic priorities.
